{"id":47092,"date":"2026-10-06T14:42:28","date_gmt":"2026-10-06T12:42:28","guid":{"rendered":"https:\/\/pr-ide.de\/blog\/2026\/10\/design-doesnt-start-with-form\/"},"modified":"2026-10-06T14:42:28","modified_gmt":"2026-10-06T12:42:28","slug":"design-doesnt-start-with-form","status":"publish","type":"post","link":"https:\/\/pr-ide.de\/en\/blog\/2026\/10\/design-doesnt-start-with-form\/","title":{"rendered":"Design doesn&#8217;t start with form"},"content":{"rendered":"<p><strong>An idea from Herbert Simon that\u2019s nearly 60 years old\u2014and why it seems surprisingly relevant today.<\/strong><\/p>\n<p>I&#8217;ll admit it: With the now countless articles about how AI is changing work, design, and leadership, I often find myself scrolling past them pretty quickly these days.<\/p>\n<p>Still, I recently found myself drawn to an article by <strong>Anne Kurth<\/strong>.<\/p>\n<p>Not because of AI. But because of a quote by Herbert Simon. <\/p>\n<p>In her article on design leadership, Anne Kurth referred to Simon\u2019s 1969 book, <em>*The Sciences of the Artificial<\/em> *. In it, Simon describes design, in essence, as the development of courses of action that transform existing situations into desired ones. <\/p>\n<p>I had read Simon&#8217;s work many years ago. And as I was reading her post, that thought suddenly came back to me. <\/p>\n<p>This is because this definition of design is considerably broader than what is commonly understood by the term in everyday life.<\/p>\n<h2>Design is more than just the creation of products<\/h2>\n<p>As an industrial designer, you&#8217;re used to thinking about design in very concrete terms at first.<\/p>\n<p>How does a product work?<br \/>\nHow is it used?<br \/>\nHow is it made?<br \/>\nWhy is it taking so long?<br \/>\nHow much are you willing to spend?<br \/>\nHow does it look?<br \/>\nAnd how do you strike a reasonable balance among all these requirements?<\/p>\n<p>The result can be a machine, a tool, a vehicle, or a digital interface.<\/p>\n<p>According to Simon&#8217;s definition, however, the object itself is not the crucial point.<\/p>\n<p>What matters is the <strong>change in a situation<\/strong>.<\/p>\n<p>There is the current state of affairs. There is a vision of how the situation could be improved. And in between lies a plan.  <\/p>\n<p>To put it simply:<\/p>\n<p><strong>ACTUAL \u2192 Design \u2192 TARGET<\/strong><\/p>\n<p>This suddenly allows us to see much more than just design.<\/p>\n<p>We design products.<\/p>\n<p>But we also design workflows, services, communication, decision-making processes, and organizations.<\/p>\n<p>And that puts you in the lead surprisingly quickly.<\/p>\n<h2>Leadership as a Design Task<\/h2>\n<p>After all, a leader also shapes situations.<\/p>\n<p style=\"padding-left: 40px;\">Who attends a meeting?<br \/>\nWho speaks first?<br \/>\nWhat information is available?<br \/>\nWho gets to decide?<br \/>\nWhat goals are set?<br \/>\nWhat options are available?<br \/>\nAnd how is success measured?<\/p>\n<p>Much of this seems to happen naturally in the course of our daily work.<\/p>\n<p>But &#8220;of course&#8221; doesn&#8217;t mean &#8220;neutral.&#8221;<\/p>\n<p>Seating arrangements influence communication. An agenda sets priorities. A reporting system helps determine what gets noticed in the first place. And an organizational structure determines who talks to whom\u2014and who may never speak to one another.   <\/p>\n<p>This turns these things into structured frameworks.<\/p>\n<p>From this perspective, leadership would therefore be less a matter of:<\/p>\n<p><strong>How can I get people to do something specific?<\/strong><\/p>\n<p>Rather:<\/p>\n<p><strong>What conditions do I need to create to enable good decisions and meaningful actions?<\/strong><\/p>\n<p>That&#8217;s very similar to what designers do.<\/p>\n<h2>Designers rarely choose between perfect solutions<\/h2>\n<p>In design, there&#8217;s almost never just one right answer.<\/p>\n<p>A solution must be technically viable, manufacturable, cost-effective, meet user requirements, comply with safety standards, and\u2014ideally\u2014still embody a clear design concept.<\/p>\n<p>These requirements often contradict each other.<\/p>\n<p>The art of design does not lie in optimizing a single aspect to the utmost. It lies in developing a viable design from conflicting requirements. <\/p>\n<p>This idea can also be found in Herbert Simon&#8217;s work.<\/p>\n<p>With his concept of &#8221; <strong>bounded rationality<\/strong>,&#8221; he has described how people generally make decisions under limited conditions: with incomplete information, limited time, and limited processing capacity.<\/p>\n<p>So we rarely compute the theoretically perfect solution.<\/p>\n<p>We are looking for a solution that works under real-world conditions.<\/p>\n<p>To an industrial designer, that sounds very familiar.<\/p>\n<p>And the same goes for leadership, really.<\/p>\n<h2>The key word is \u201cpreferred\u201d<\/h2>\n<p>However, there is one word in Simon&#8217;s definition that I find particularly interesting:<\/p>\n<p><strong>preferred.<\/strong><\/p>\n<p>The goal is to transform the current situation into the <strong>desired<\/strong> situation.<\/p>\n<p>This inevitably raises the question:<\/p>\n<p><strong>Requested by whom?<\/strong><\/p>\n<ul>\n<li>From the company?<\/li>\n<li>From the employees?<\/li>\n<li>From the customers?<\/li>\n<li>From the market?<\/li>\n<li>From society?<\/li>\n<li>Or by those who currently have the power to make a decision?<\/li>\n<\/ul>\n<p>At this point, design becomes more than just problem-solving.<\/p>\n<p>It becomes a responsibility.<\/p>\n<p>After all, design doesn&#8217;t just determine <strong>how<\/strong> something is changed.<\/p>\n<p>It often also plays a role in determining <strong>what is considered an improvement in the first place<\/strong>.<\/p>\n<p>This applies to products as well as to organizations.<\/p>\n<p>A product that can be manufactured more quickly may be more economical. Does that make it better? <\/p>\n<p>A process that becomes more efficient may save time. For whom? <\/p>\n<p>An organizational structure can speed up decision-making\u2014while at the same time reducing participation.<\/p>\n<p>Design is therefore never completely neutral.<\/p>\n<h2>And then comes AI<\/h2>\n<p>Maybe that&#8217;s also why I find Simon&#8217;s thoughts on the current AI debate so interesting.<\/p>\n<p>We talk a lot about what AI is now capable of creating.<\/p>\n<p>Images. Texts. Concepts. Variations. Analyses. Designs.     <\/p>\n<p>And that is undoubtedly impressive.<\/p>\n<p>But generating a hundred or a thousand variations still doesn&#8217;t answer the real question.<\/p>\n<p><strong>What kind of situation are we actually trying to achieve?<\/strong><\/p>\n<p>Or, to put it another way:<\/p>\n<ul>\n<li>AI can be very helpful in exploring possible approaches.<\/li>\n<li>But someone has to decide where these paths should lead\u2014and why.<\/li>\n<li>That is precisely why, in my opinion, AI does not automatically make design any less relevant.<\/li>\n<li>It&#8217;s possible that the focus is simply shifting.<\/li>\n<li>Moving away from simply creating variants.<\/li>\n<\/ul>\n<p>Toward understanding connections, setting goals, assessing consequences, and making informed decisions.<\/p>\n<p>That, in turn, would be quite close to Simon&#8217;s concept of design from 1969.<\/p>\n<h2>Maybe we&#8217;re designers much more often than we realize<\/h2>\n<p>For me, Anne Kurth\u2019s contribution was therefore a wonderful opportunity to bring Herbert Simon back into the spotlight. His definition makes design more than just a job title. <\/p>\n<p>According to this view, design would be a specific way of acting:<\/p>\n<ul>\n<li>Understanding a given situation.<\/li>\n<li>Describe a possible, better scenario.<\/li>\n<li>And develop a path that leads from one to the other.<\/li>\n<\/ul>\n<p>Industrial designers do this with products.<\/p>\n<p>Service Designer with a focus on processes.<\/p>\n<p>Organizational developer with a knack for structures.<\/p>\n<p>And managers with the conditions under which people work and make decisions.<\/p>\n<p>The tools are different.<\/p>\n<p>The fundamental task, perhaps, to a lesser extent.<\/p>\n<p><strong>Thanks to Anne Kurth for the food for thought\u2014and for reminding me of a text that I obviously should read again after a few years.<\/strong><\/p>\n<hr>\n<p><strong>Source \/ Further Reading<\/strong><\/p>\n<p>Herbert A.
